The distributor needed more throughput and packing capacity but was held back by packing bottlenecks and manual workload, no real-time handling of urgent orders, and uneven storage use across carousels and ASRS clusters. Visibility of area load and slotting performance was limited - all while dangerous goods had to be handled safely and compliantly.
We introduced real-time urgent-order logic that prioritises orders by deadline and area load, plus cost-based and fill-level slotting strategies that place stock for the best storage distribution. Load-balancing algorithms make efficient use of every storage zone, dangerous-goods handling was made safer within the automated flow, and operators can tune replenishment and slotting directly from the interface for data-driven performance.
A senior, Europe-based five-person team - a project manager, a lead software engineer, two software engineers and an IT logistics consultant - delivered over 24 months. Work ran on a staged Waterfall model with defined milestones and stage approvals: sequential delivery from design through development, integration and commissioning, with full IQ, OQ, PQ and UAT test phases validating each layer before handover. Conveyor and shuttle systems were simulated and emulated before on-site commissioning, with formal documentation and sign-off at every phase and key-user training before go-live.
